Where the virtual PMO works?

Collaborative corporate cultures are well suited to the virtual project management organization. In mid-2000, The New York Times Co. launched a virtual project management organization (PMO) with a decidedly different approach than the centralized model. The first PMO was “centralized with an iron fist,” says Vice President and CIO Michael Williams. ” Every task was reported, which was fine for that exercise, but it really wouldn’t work in our culture. After Y2K, we adapted a new PMO to our collaborative culture.” The current virtual PMO offers project management guidelines via an intranet.

What you need to start a virtual PMO?

The virtual PMO starts with :
1. A Project Management methodology – this is often a collection of documents to fill out and who to send them to, and it should be supported by…

2. A Project Management Office, which contains the following:
• Guiding standards
• Business-led Enterprise Architecture preferences
• Methodologies (workflows, best practices, understandings)
• Process designs (functions, processes and procedures)
• Enterprise-wide quality and process initiatives (Balanced Scorecard, CMM, 6Sigma, ITIL, PMBOK, etc)

Communication in a virtual PMO

The matrix below is based on a table from Mastering Virtual Teams (Duarte and Snyder, 2001), can assist in choosing the appropriate technology based upon the purpose of the communication needed. As Figure 1 shows, synchronous multi-media communication is most effective. The firm’s staff may need to increase the use of electronic meeting system with audio/video and text and graphics to improve communication. One example of such a tool is WebEx. The firm may also want to consider expanding its use of instant message technology both internally, as well as externally.

Care should be taken when embracing an instant messaging communication tool. Workers that utilize instant messaging need to learn how to manage their time between their existing, familiar media, and this technology. One pitfall of instant messaging, if not addressed, is the potential for disruption. Instant message software often has settings to allow or disallow “pop-ups”, as well as setting the availability of status. Workers must learn how to set their status appropriately in order to effectively limit disruptions at times when their individual productivity would be negatively affected.

Enterprise Level Benefits – The collaborative PMO offers benefits at the enterprise level, some of which include :

• Reduced mail-server load
• Project activity, information and communications coordinated

Moving toward a virtual PMO

The objective would be to move to a fully collaborative environment so that there is a single source of project information across the enterprise.

Implementation steps

To implement a collaborative PMO a staged approach must be taken. The first stage has two objectives. The first objective is to conduct an analysis of the current state in order to assess project operation and methodologies.

This is combined with a secondary objective of communicating the business framework that the new environment will operate within.

The objectives are:

1. Analysis of your current methodology and its delivery mechanisms to understand and clarify potential impact

2. Communicating a business environment for collaboration framework
This is followed by a requirements analysis and a situational report that includes:
• Development of ROI
• Securing high-level management support and funding based on ROI
• Establishment of a stakeholder-led Project Review Committee

The virtual PMO framework is established within the context of portfolio, program and project management operations. When the virtual PMO framework is established and supported by collaboration it becomes an automated framework for the governance and operations management of programs and project management. An electronic ‘wrapper’ that delivers end user project services across the enterprise.

The collaborative business environment of the virtual PMO framework wrapper focuses on electronically delivering information, the workflows associated with program and project management and at a later stage, possibly automating the product/solution configuration processes. A collaborative business environment decreases politics, organizational resistance, and business silos.

Using a collaborative approach will also enable HR management services to be integrated into the process and indicate the operational, management and control mechanisms managing and delivering the outcomes of programs and projects which may be lacking, or are inconsistent across a number of areas of business operation.

The virtual PMO framework provides the organizational structure and technical enablers required to capture information effectively, continuously leverage knowledge in order to support increased economies of scale of operation and effectively manage business complexity.

What I like about my current position (title: Project Assistant) may not be necessarily related or on the top priority lists for many PMs, but I know that this is just the beginning and so my list will change.

1. Communication, communication, communication. Making sure everyone is clear with each other on particular tasks and the big picture.

2. Organization. Keeping track of the details of the big projects and sometimes focusing more on the smaller ones and trying to manipulate with the few surprises that may filter in throughout the day.

3. Time efficiency. Trying to keep every simple. A friend gave me this quote and I think it stands true: “Everything should be made as simple as possible, but not simpler.”

4. Management skills. Being personable. No one wants to be kept with a timer and looked over the shoulder. I guess that wouldn’t keep anyone on any single project for that long. So I think it’s best to follow up and maintain #1 and keep that “open door policy” really open and it can be related to the project or to the weather!

5. Follow up. Be it email, phone, in person, fax, etc. There should always be some form of acknowledgment because the person is waiting for a response and with our high tech field, it shouldn’t feel like snail mail.

6. Educate. I’ve got so much to learn about my position and, more so, about the field of software development. So listening to others and asking questions to educate myself has been a huge learning curve. It is where, at the end of the day, I feel exhausted from absorbing the information and reviewing my notes.

There are several other little things that may relate, but I didn’t learn them here. Those are things like: mutual respect, willingness to learn, openness and adapting to the given (work) environment-although it’s important to be adaptable to any environment even if it’s not work-related.

The holidays and the new year are a popular time for a little introspection. Did you live the last year like you wanted to? Have you achieved your goals? Are you where you thought you’d be a year ago?

Amidst all that self-reflection, don’t forget to ponder a little bit on your business life in addition to your personal one. What about the goals you’d set for your company? How well do you really know your business?

It’s been said before on this blog and on others, but one of the major reasons that some ERP implementations fail to achieve their full potential is because the men and women in charge of those companies didn’t fully understand their own businesses or the way that ERP could improve their day-to-day functioning. So how can you be sure that you know enough about your company to make your ERP implementation successful?

Here are a few tips.

First, be honest with yourself about your company’s flaws. ERP is designed to address shortcomings; if your business were perfect, you wouldn’t need ERP. That doesn’t mean there’s a fatal problem in your business, but rather that there are areas were your professional ventures could improved by the speed and accuracy of computer software. Look for areas of redundancy – where more than one person must enter or re-enter the same data, or where two jobs or processes could be merged into one – and areas where efficiency is lacking. Be on the lookout for anything that slows your business down. ERP is designed to take these drags and make them quicker, leaner and better.

New Year with ERPYou should also familiarize yourself with the areas in which your company is especially strong. If you’re really good at something, you can check that off your list as you look for potential ERP systems. You’ll want to choose the system that addresses your weaknesses without any unnecessary extras – you’ll save yourself cost and time by choosing the system that’s most appropriate for your specific business. After all, if you have a runny nose, you’re better off picking a medicine that just handles mucus and congestion than you are taking a painkiller designed for nausea, headaches, backaches, sore throats and fevers.

The more aware you are of your company’s relative strengths and weaknesses, the better equipped you’ll be to decide which ERP system is the right one for you.

    LinkedIn is the mature, older sibling as far as social media sites go. LinkedIn started in 2003, before Facebook, Twitter, Quora or whatever your favorite social networking site is. As more and more sites popped up, many others fell to the side like Classmates.com and MySpace. LinkedIn remained strong and is still one of the largest social media sites in the world.

    The reason for their success, in my opinion, is their ability to add site features and applications that the users were looking for. LinkedIn started as basically an online version of your resume. Over the years they have added features, sections to their site and made it an interactive site for professionals to connect, share their expertise and market themselves.

    If your LinkedIn profile is still just an online version of your resume, it is time to optimize it and make use of key applications to help you be found when people are looking for you, eistablish yourself as an expert in your industry and expand your online network.

    Fill out every field in your basic profile – Fill out every field that you can. Name, headline, location, current and previous employers, education and any other additional information. For privacy reasons, you can leave your address and phone number blank but the rest is all pretty relevant. People search for just about everything. People search in LinkedIn but also, search engines, like Google, give LinkedIn a lot of authority so your LinkedIn profile can easily show up in a Google search.

    Set custom text for your websites – As you add your website to the links section, choose the ‘Other’ option and add custom text to let users know exactly where that link will go. Instead of the link being titled ‘Company Website’, ‘Personal Website’ et al., let the user know exactly where that link goes. For example my links are set to ‘Hall Internet Marketing’ and ‘Social Media Breakfast Maine’. We have all been burned clicking a link and getting the bait and switch. Tell people exactly what your link is to and they are more likely to click on it.

    Set your privacy settings and create a custom URL – Under the Public Profile option be sure to select what content you want public. The more public the information, the more that will show up when people are searching for information on sites that are not LinkedIn (like Google, Yahoo, Bing etc.). Also, above the public options you can create a custom URL for your profile. When you set up your account you are given a default address. Switch this to something that is easier to share like your fullname.

    Add connections – LinkedIn ranks searches by how closely you are connected to what you are searching for. That being said, the more connection you have, the more you will show up in internal LinkedIn search results. Add your current and previous coworkers, customers, vendors, people you have met at conferences and anyone else you can think of. LinkedIn is all about reputation. Show people that you are connected and be found more in searches by having more connections.

    Give and receive recommendations – LinkedIn is all about showing you who is the most qualified and who you should be connecting with. Recommendations are social proof that you are as great as you say you are. Bulk up your profile by getting some solid recommendations for your work. Ask your network or people you have worked with. One of the other great ways to get recommendations is to write recommendations. Recommend someone that makes your work easier, a partner who exceeded your expectation or anyone else that you can think of.

    Update your status regularly – From the Dashboard screen you will see an option to update your status. Make a mental note to come back a few times and add something in this space. You can add a thought, question or post a link. Social Media sites are great for driving traffic to your website. Take your connections from LinkedIn and give them a reason to go to your website. Have a new blog post, new update, newsletter? Add the link here and share it with your network.

    Hopefully if you develop these pieces of your personal profile, you will begin to get more value out of LinkedIn. After your profile is optimized then you are free to participate in Groups, Answers, create Business Page or any other place on LinkedIn. Before participating in other parts of the site you want to make sure your home base is set up and ready for visitors. Good luck and happy connecting!
